Your commercial director receives the quarterly AI scorecard showing 48 models live and 1,200 users trained. None of those figures reveal whether the latest demand signal changed a single purchase order or reduced excess inventory by a dollar.
The problem starts at the board pack stage. Strategy teams pull platform telemetry because it is easy to export, then label it success. Actual P&L movement stays buried in the finance close that happens weeks later.
A Melbourne distributor learned this the hard way last quarter. Their AI inventory tool flagged overstock on three SKUs. The dashboard reported the alert as delivered, yet no one adjusted the next supplier release. Carrying cost stayed flat while the metric stayed green.
Switch the measurement to traceable cash events. Record the exact order, invoice or collection that moved because the AI output was accepted. Anything that cannot be linked to a ledger entry is noise.
This forces a tighter loop between the model output and the person who owns the budget line. When the ops lead must sign off on the delta before the report closes, adoption claims shrink fast.
Procurement contracts can reinforce the right behaviour. Tie the next vendor milestone payment to documented margin or working-capital improvement rather than another tranche of seats activated.
Review the last six board packs. Strip out every chart that lacks a direct P&L footnote. What remains usually fits on one page and exposes the real gap between activity and outcome.
The board will push back at first because the new numbers are smaller and slower. That discomfort is the point. Vanity counts hide the fact that nothing changed.
